Jälkitoimitusten vähentäminen projektihallinnan keinoin

Abstract

Tutkimuksen tarkoituksena oli tutkia, miten Finn-Power Oy:n toimitusprojekteja pystytään kehittämään projektinhallinnan näkökulmasta ja vähentämään konetoimituksiin liittyviä jälkitoimituksia. Yrityksen toimintatavan mukaan projektiorganisaatiolla on vastuu projektista asiakasluovutukseen saakka, jonka jälkeen vastuu siirtyy huolto-organisaatiolle. Tässä tutkimuksessa keskityttiin myynnin ja huollon välissä tapahtuvaan projektitoimintaan. Tutkimuksessa perehdyttiin kirjallisuuden avulla toimitusprojekteihin sekä niiden vaiheisiin ja projektinhallintaan. Tutkimuksessa tarkasteltiin myös yrityksen prosesseja ja organisaatiomallia. Tutkimus toteutettiin haastattelemalla yrityksen henkilöstöä eri osastoilta ja selvittämällä, mitkä asiat vaikuttavat projektien onnistumiseen. Tutkimuksessa myös tutustuttiin jälkitoimituksista kerättyyn tilastolliseen aineistoon ja pyrittiin selvittämään syitä jälkitoimituksiin ja löytämään keinoja niiden vähentämiseen. Tutkimuksessa kävi ilmi, että muuttamalla toimintatapoja sekä parantamalla projektin hallintaa voidaan merkittävästi vähentää konetoimituksiin liittyviä jälkitoimituksia. Samalla myös tuotannonaikaisia puutteita pystyttiin vähentämään. Tutkimuksessa ilmeni, että suurimmat syyt jälkitoimituksiin olivat rakennevirheet, myyn-nin virheet ja tuotannon virheet. Näistä rakennevirheet olivat suurin yksittäinen ryhmä. Myös osastojen välisessä kommunikoinnissa ilmeni puutteita.

The purpose of this thesis was to find out how the order-delivery process of Finn-Power Oy could be developed through the project management and how the company could reduce the number of backorders and post deliveries of various projects. According to the company policy the project management is responsible for the project until the customer accepts the machine delivery. After that the responsibility is transferred to the service department. This thesis concentrates on the project management issues that take place after the sales procedures and before the service handover. With the help of the literature the delivery projects and project phases and also the project management were acquainted with. The company processes and organization were also reviewed in this study. The study was carried out by interviewing the company personnel of the different departments and discussing how the different issues affect the project outcome. One goal of the thesis was also to find out the methods to reduce the backorders with the help of the statistical analyses collected from the backorder data.

The study revealed that by changing the operating procedures and by improving the project management a significant number of the backorders related to the machine deliveries can be avoided altogether. At the same time also the number of the missing components during manufacturing could be reduced. The thesis indicated that the biggest reasons for the backorders were the structural mistakes, sales mistakes and production mistakes and structural mistakes being the biggest single group. There were also some issues concerning the communication between the different departments of the company.
