Tiivistelmä
Tutkimuksen tilaaja oli Vantaan seurakuntayhtymän hautaustoimi, joka tarjoaa kukkahoitosopimuksia Helsingin pitäjän kirkon ja Ruskeasannan hautausmailla. Toiminnassa tähdätään kustannusvastaavuuteen eli toiminnan tulojen ja menojen tulee lain edellyttämällä tavalla olla yhtä suuret. Vantaalla hoitotyön tuotot ja kulut kirjataan erilliseen hautainhoitorahastoon (HHR).
Tutkimus toteutettiin toiminnallisena opinnäyteyönä, jonka tarkoituksena oli selvittää, miten hoitosopimusten tuotot vastaavat hoidon aiheuttamia kustannuksia ja miten hautojen hoitotyötä voidaan tehostaa taloudellisuuden parantamiseksi. Lean-ajattelua hyödynnettiin tutkimuksen teossa. Laskelmat tehtiin viimeisimpien eli vuoden 2022 talouslukujen pohjalta. Tarkastelussa ei huomioitu rahan aika-arvoa eikä kustannusinflaatiota. Tutkimusotteena käytettiin triangulaatiota, mitä toteutettiin osallistuvan havainnoinnin, haastattelujen sekä lean-ajatteluun perustuvien hukkakyselyjen avulla.
Hoitosopimusten aiheuttamat kustannukset osoittautuivat tuottoja suuremmiksi. Tehokkain keino puuttua alijäämään oli sopimusten hintojen nostaminen. Yksivuotisten sopimusten hinnat ovat nykyisellään liian edulliset verrattuna viiden vuoden sopimuksiin. Myös haudan peruskunnostusmaksua ehdotettiin otettavaksi käyttöön. Hautainhoitorahasto kokonaisuudessaan on kuitenkin ylikatteinen sinne kertyneen pääoman takia. Kukkahoidon tilausprosessia olisi hyvä selkeyttää ja lyhentää. Hoitoprosessien vaiheiden nivominen yhteen nousi keskeisimmäksi kehittämiskohteeksi. Prosessien visualisointi ja tilannepalaverit lisäisivät työntekijöiden osallisuutta ja työvaiheiden suorittamisen oikea-aikaisuutta. Myös tiiminvetäjän roolin selkeyttämisen katsottiin edistävän työn sujumista. The customer of the study was the burial service of the Vantaa Parish Union, which offers flower maintenance contracts at the cemeteries of Pitäjä (located at the Church of St. Lawrence) and Ruskeasanta. The objective of the burial service is to offer their maintenance contract services at cost-price. It means that the income and expenses of the operation must be equal. This is also required by law. The Parish of Vantaa has a separate funeral fund (HHR) for accounting purposes.
The purpose of this qualitative action research was to find out how the revenues from maintenance contracts correspond to the costs caused by the maintenance. In addition, the aim was to find out how the efficiency and economy of the maintenance services of graves can be improved. Lean thinking was used in the research. The calculations were made based on the latest, i.e., 2022, financial data. The time value of money and cost inflation were not considered in the calculations. The research method was triangulation. The implementation methods were participant observation, interviews, and surveys. The questions in the surveys were based on lean thinking on finding waste of resources in the processes.
The costs caused by the maintenance contracts turned out to be bigger than the returns. The most effective way to reduce the deficit is to raise contract prices. The prices of one-year contracts are currently too affordable compared to five-year contracts. It would be beneficial to introduce a basic renovation fee for the graves. However, the funeral fund has an overall surplus due to the capital accumulated in the fund. Simplifying and shortening of the ordering process for flower maintenance would be beneficial. Visualization of the processes and staff meetings would help to improve the timing of the work phases. They would also increase employee commitment. Strengthening the role of the team leader was also considered to improve the workflow.
