Leanin soveltaminen PK-yrityksessä : tuotannon ja varastoinnin suunnittelu 5S -menetelmän avulla

Abstract

Opinnäytetyö tehtiin Sastamalassa sijaitsevalle Pensi Rescue Oy:lle. Opinnäytetyön tavoitteena oli kehittää yrityksen tuotantoa ja varastointia kahden pilottityöpisteen kautta. Tämä tehtiin kartoittamalla työpisteiden ongelmia ja etsimällä niihin ratkaisuja. Toinen tavoite oli kartoittaa yhden omavalmistetuotteen rakennepuu. Sen tarkoituksena oli esittää selkeästi ja yksiselitteisesti tuotteen rakenne. Opinnäytetyössä tutkittiin tehtyjen muutosten vaikutusta tuotantoon ja varastointiin, muttei esimerkiksi myyntiin, asiakastyytyväisyyteen tai tuotekehitykseen.

Opinnäytetyö aloitettiin ongelmien kartoituksella. Tämä tehtiin haastattelemalla työpisteiden työntekijöitä ja työnjakajaa sekä havainnoimalla yrityksen toimintaa. Samalla myös kartoitettiin rakennepuu, jota käytettiin myöhemmin myös työpisteen ergonomian ja järjestelmällisyyden kehittämisessä. Seuraavana vaiheena oli kerätä teoriatietoa ongelmien ratkaisuun. Teoriapohjaksi valittiin Lean-ajattelu, jonka työkaluista hyödynnettiin erityisesti 5S- ja Kanban-menetelmiä. Kanban on informaation kulun ja 5S työpisteen optimointiin keskittyvä työkalu. Teoriapohjan valinnan jälkeen muutoksen suunniteltiin työpisteille ja varastotason seurantaan. Lopuksi muutokset toteutettiin ja arvioitiin noin kuukausi ylösajon jälkeen. Arviointi suoritettiin myös haastattelemalla ja arvioimalla.

Arvioinnin perusteella 5S-ylösajon hyötyihin kuuluivat parantunut ergonomia, helpommin löydettävissä ja saatavilla olevat työkalut ja materiaalit, helpottunut työpisteiden siivoaminen sekä lisäksi työympäristön lisääntynyt viihtyvyys. Kanban-järjestelmän hyödyiksi kirjattiin muun muassa tasaisempi tuotanto ja parantunut laatu varmemman osien toimituksen kautta.

5S- ja Kanban-järjestelmät vähentävät yrityksessä syntynyttä hukkaa. Tuotannon häiriöiden ja seisauksien pitäisi vähentyä merkittävästi, kun Kanban on saatu kunnolla toimintaan. Yrityksen työympäristö on nyt viihtyisämpi, mikä johtaa suurempaan työtyytyväisyyteen antaa paremman kuvan yrityksestä vierailijoille ja muille yhteistyökumppaneille. Lisäksi huonolaatuisia osia ei enää tarvitse käyttää kiireen takia, koska osien varastotasoa pidetään riittävällä tasolla, jolloin laatu parantuu entisestään.

The thesis was created for Pensi Rescue Oy in Sastamala. The objective of this thesis was to improve the production and warehousing of the enterprise through two pilot workplaces. This was be done by first surveying problems of the workspaces and then finding solutions to them. The secondary objective was to chart the structure tree of a product. The main purpose of the structure tree was to create a simple and unambiguous presentation of the structure of the product. The thesis studied the effects of the makeovers on production and warehousing, but not for example on marketing, customer satisfaction, or research and development.

The first step was to survey the problems by observing the workspaces and by interviewing the workers of the workplaces and their supervisor. At the same time, the structure tree was charted. The tree was later used to improve the ergonomics and order of the workplaces. The second step was to gather theory basis for the makeovers. Lean was chosen as the theory basis for upgrades, especially the 5S and Kanban methods. 5S is a workplace optimization idea and Kanban is a visual communication method that uses tickets to signal about needed materials. After that the makeover plan was. The fourth step was to actually execute the changes. Finally a month after the implementation the subjective benefits were gathered. This was also done by interviewing and observing.

According to observation and interviews the main benefits of the 5S-makeover include improved ergonomics, easier access to tools and materials, easier cleaning of workplaces, (work) environment is more comfortable, and that the tools and materials are easier to locate. The benefits of the Kanban system were improved stability and quality due to a more stable supply of parts.

The 5S makeover and the Kanban system reduce waste in the operations of the enterprise. The interrupts of production should decrease after Kanban is fully deployed. The environment is now more comfortable resulting to a better work motivation and better image of the enterprise. Additionally the need to accept defect parts from subcontractors is no more forced by hurry.
