Tiivistelmä
Tämän tutkimuksen tarkoituksena oli kehittää toimintamalleja, joilla voidaan parantaa Elvak Oy:n automaatiourakoinnin projektijohtamista ja virtaustehokkuutta. Tutkimusongelma kiteytettiin kol-meen kysymykseen: mitkä ovat projektijohtamisen menestystekijät, miten kehittäminen kannat-taa organisoida ja miten projektin virtausta parannetaan. Työ toteutettiin konstruktiivisena tutki-muksena. Teoriaosuudessa tarkasteltiin projektijohtamista, Lean-ajattelua ja virtaustehokkuutta parantavia toimintamalleja. Projektijohtamista tarkasteltiin projektin onnistumiseen vaikuttavien keskeisten menestystekijöiden kautta, jotka liittyvät projektin aloitukseen, rajaamiseen, osittami-seen, projektisuunnitelman luomiseen ja projektin päättämiseen. Teoriaosuudessa tarkasteltiin myös, miten Lean-ajattelu soveltuu projektijohtamisen ja virtaustehokkuuden kehittämiseen.
Työn empiriaosuudessa toimintaa kehitettiin jatkuvan parantamisen mallilla teorian pohjalta. Aluksi määritettiin yrityksen projektijohtamisen nykytila ja tavoitetila. Näiden pohjalta muodostet-tiin kehitysaskeleita, joiden avulla päästään lähemmäs tavoitetilaa. Työn kautta saavutettiin mo-nia hyviä tuloksia projektijohtamisen ja virtaustehokkuuden parantamisessa. Aloitus- ja seuran-tapalavereihin luotiin yhtenäiset toimintatavat, joiden avulla projektien tavoitteet ovat kaikkien osapuolten tiedossa. Projektien aikataulutusta kehitettiin rumpu-puskuri-köysi-metaforan avulla siten, että muiden osaprojektien aikataulu palvelee paremmin työmaan asennuksia. Tukihenkilö-toiminnan kautta henkilöstössä olevaa ammattitaitoa alettiin jakamaan organisaation sisällä. Tämän ansiosta useammat projektinhoitajat kykenevät hoitamaan haastavampia projekteja. Ohjelmointiin kehitettiin kirjasto, joka varmistaa aiempaa nopeamman ja virheettömämmän oh-jelmoinnin.
Tässä työssä kehitetyt toimintamallit parantavat projektien laatua. Yhtenäisten toimintatapojen ansiosta projekteissa ilmenee aiempaa vähemmän virheitä ja puutteita. Projektijohtamisen onnis-tumisen kannalta on tärkeää luoda yritykselle yhtenäiset toimintatavat, joiden toteutumista myös seurataan. The purpose of this study was to develop operational models that can be used to improve the project management and flow efficiency of automation construction at Elvak Ltd. The research was summarized in three questions: What are the success factors of project management? How should development be organized? And How to improve project flow?
The study was conducted by using constructive research. In the theoretical part examined op-erating models that improve project management, Lean thinking and flow efficiency. Also oper-ating models to improve flow efficiency have described in this part. In the empirical part of this work, activities were developed by using theory of continuous improvement. The study imple-mentation section used information about the theory section to develop project activities. Initial-ly, the current state and target status of project management of the company was determined. Thereafter, development steps were formed to help get closer to the target status.
Many good results were achieved through the work in the development of project management and flow efficiency. Coherent policies were established in the initiation and monitoring palavers to make the objectives of the projects known to all parties. Project scheduling was developed using the drum-bumper-rope metaphor, so that the schedule of other subprojects serves site installations better. Through support person activity, professional skills in staff began to be dis-tributed within the organization. For that reason, more project managers are able to handle more challenging projects. A library for programming was developed to ensure faster and more error-free programming.
The operating models developed in this study improve the quality of projects. There are fewer errors and shortcomings in projects because the modes of operation are uniform. It is important for the success of project management to create uniform operating methods for the company, the implementation of which is also monitored.
